                         The Haven Institute is committed to fostering growth through personal
                         development and professional training experiences. The Institute promotes a
                         society where “human beings are whole and able to take responsibility for
                         themselves and their environment. 1 ” Values of curiosity, self-responsibility,
                         communication, relationship, experiential learning, personal fulfillment, and
                         inclusiveness are woven throughout the delivery and administration of its
                         programs.
                         The Come Alive Program is foundational to the educational programming at
                         The Haven. It is commonly one of the first exposures that participants have to
                         The Haven’s programs. This study has been undertaken to determine if there
                         are components of the Come Alive course that could be enhanced for
                         participants by an on-line service. The study is composed of documentation
                         analysis, interviews, participatory observation, and on-line survey analysis.
                         The purpose of this study is to answer the following questions:
                         1. What is the nature of the experience that participants in the Come Alive
                            program have?
                         2. What are the essential features of the Come Alive program?
                         3. Is there potential to support the learning that has taken place in the Come
                            Alive program through an on-line extension?
                         4. What would be the essential components of an on-line extension?
                         5. How would this on-line extension be resourced?

       Analysis
       The Process
                         At the end of June, 2006, John McLeod was asked to research the need for an
                         on-line learning/support program and create a proposal to implement it if the
                         perceived need was real.
                         He began by experiencing the Come Alive program and documenting his
                         experience, while concurrently, documenting the key elements of the program
                         and interviewing other participants and interns (informally, with consent).
                         The Haven Institute delivers a survey instrument that is distributed after each
                         Come Alive, asking the participants about their experience in the program.
                         The surveys were examined to determine the elements of the Come Alive that
                         the participants thought were essential, the application of their learning after
                         completion of the program, and any improvements that would add value to
                         their experience. The comments were submitted to qualitative analysis in
                         order to determine trends in the comments.
                         John interviewed a number of participants, leaders (of the Come Alive
                         program), administrators, Stay Alive participants, and technical personnel.
                         The interview questions were open-ended with an intention of describing the
                         Come Alive from the perspective of the interviewee, as well as discussing the
                         potential benefits and challenges of offering an on-line component to the
                         Come Alive Program.
                         A number of books and documents of The Haven were also analyzed for key
                         elements essential to the Come Alive experience, and the philosophy and
                         values of The Haven Institute.

       Results
                         Qualitative Analysis of Surveys
                         The survey instrument included three questions that were thought to be of
                         value to this research:
                         1. What did you like best about this course?
                         2. What could we improve about this course?
                         3. How will this course be useful to you at home and work?
                         The survey was distributed to all participants from 25 Come Alive sessions
                         from July 04 through May 06. They were offered both electronically via
                         email (approximately 10 days after the program), as well as onsite on the last
                         day of the program. Approximately 40% of participants completed the
                         survey.
                         Each comment was examined for its content, and code words were assigned
                         that were thought to represent the concepts in the statement. Each comment

                                              could have multiple code words assigned to it. These code words were then
                                              examined for patterns, and themes were created that contained a variety of
                                              related code words. Below are the descriptions of the themes, representative
                                              quotations from the comments, and the frequency of their occurrence for each
                                              of the three questions.

                                              These comments describe the attributes of the leaders, interns, and staff
                                              serving the Come Alive program. Some representative comments under this

                                                             level of respect for the qualities and skills
                                                             of the leaders.

                         These comments describe the connections that participants felt with each
                         other as well as with themselves. Some representative comments under this

                                                    Program Opportunities:
                             1. Provision of information on various models, background, and
                                paradigms used in the program.
                             2. Provision of opportunities for participants to pace their learning over
                                an extended amount of time.
                             3. Provision of added opportunities to practice tools and skills learned in
                                the program.
                             4. Provision of opportunities for participants to remain connected after
                                their experience in the program.
                             5. Examination of the roles and functions of the Interns.

                         Summary of Interviews
                         Leaders
                         All of the leaders interviewed had a clear view of the purpose and the
                         function of the different elements of the Come Alive program and their role in
                         facilitating these elements. They, without exception, see their roles as
                         facilitator and model (that is modeling presence, openness, respect,
                         compassion, etc.), with responsibility for providing and maintaining the
                         container for people to ‘try on behaviours,’ and learn from the experiences
                         provided. The concepts ‘no one is broken’ and personal responsibility were
                         emphasized, along with a deep respect for the individual’s own process and
                         choices. All leaders could see some potential in delivering an on-line element
                         to the Come Alive, especially for helping the transfer of learning to their
                         communities. Concerns were surrounding the monitoring of the site, the
                         challenges with being ‘present’ on-line, and misunderstandings of the
                         intention of the on-line service. The original misunderstandings of some were
                         that the Come Alive on-line service was attempting to replace the experiences
                         at The Haven, rather than supplement them. This is not the intention of this
                         on-line service.
                                        Conclusions: There is consistency in the leaders' understanding
                                        of their roles and functions and the participants experience of the
                                        leaders. Leaders believe that there is a need to provide

                                        opportunities for participants to reinforce the learning that they
                                        achieved during the course, through the Staying Alive program,
                                        and/or potentially through an on-line system.

                         Administration
                         The administrators interviewed were all experienced facilitators and could
                         examine the issue from both a leader and administrative perspective. There
                         was overwhelming support for the concept of offering an on-line service for
                         the Come Alive program. Administrators have received feedback that
                         participants often have a difficult time integrating the learning they achieve in
                         the course back to their communities. They see potential in on-line learning
                         for adding value for the participants of this program. The administration also
                         sees this as an opportunity to explore the use of technology to improve their
                         services. Concerns are in the timing and implementation, and resourcing of
                         the service. The Haven Foundation is in the midst of re-organizing its
                         administrative structure and is in the process of clarifying its mission and
                         strategic goals. Clarification of these goals will determine whether an on-line
                         service is within The Haven’s scope at this time.
                         Conclusions: The possibility of using an on-line system for adding value to
                         the Come Alive program has general support within the administration, and
                         may occur if the on-line system is in alignment with the new strategic goals
                         of the insitution.

                         Staying Alive Participants
                         These participants were met as a focus group after informal conversations
                         during dinner. They have all taken part in the Come Alive program and some
                         have also taken other courses from The Haven. They all (5 participants) saw
                         value in an on-line service, and had feedback regarding content, function, and
                         pricing. The most relevant aspect of the on-line service to them was the
                         ability to reflect and practice elements from the Come Alive, and the
                         opportunity to connect with others who have been through a program at The
                         Haven. To these participants, a fee of $10/week was seen as reasonable.
                         Conclusions: These participants see value in providing an on-line system
                         that provides for opportunities to connect with others who have taken the
                         Come Alive program, and for the reinforcement of learning on the tools and
                         skills learned at the Haven.

                         Document and Literature Content Analysis
                         The Haven website, Come Alive pamphlets, and books from the creators of
                         the Come Alive program were examined for consistency in approach and
                         clarity of values. It is obvious from this examination that the core values
                         described on The Haven website are evident in the documentation of the
                         Come Alive program, as well as in the delivery of this course.

                         Conclusions: The content to develop on-line resources for the
                         supplementation of the Come Alive program are already developed.

                         Technology Manager
                         Dialogue with the Technology Manager focused on the potential
                         opportunities and challenges that an on-line system could have on the
                         information technology resources of the Haven. Currently, this department
                         does not have an overall strategic plan for technology use at the Haven. It
                         does not appear, however, that the proposed approach to offering an on-line
                         service would have significant impact on the resources of the technology
                         department.
                         Conclusions: It does not appear that the technology infrastructure in
                         existence at the Haven would be significantly influenced by an on-line
                         program.


       Discussion and Recommendations
       Discussion
                         The feedback from leaders, participants, and administrators indicates that
                         there is potential for adding value to the Come Alive course through the
                         addition of an on-line component. The main areas that have the most
                         application for an on-line environment are the following:
                             •   Ability to meet the needs of participants who are asking for more
                                 information about the techniques, models, and philosophies in the
                                 course.
                             •   Ability to meet the needs of participants who would like more
                                 practice with the tools learned in the course.
                             •   Ability to facilitate connections that extend after the course is
                                 complete.

       Recommendations
                         We recommend the creation of an on-line learning community that is initially
                         open to people who have participated in the Come Alive course.
                         This on-line learning community would provide the following:
                             •   eLearning – To meet the need of participants who would like to
                                 extend their learning of the tools, models, and skills learned in the
                                 Come Alive program, eight interactive modules on the key tools used
                                 in the Come Alive program will be offered. These lessons will serve
                                 as reinforcement of the Come Alive program’s key tools, and will act
                                 as the primary bridge between the experiential Come Alive program
                                 and the participants’ daily lives. These modules will become available

                                 to new participants in the week after the Come Alive session ends,
                                 and the sequence of 7- to 10-minute eLearning modules will allow
                                 users to revisit and reinforce each key lesson in the program. These
                                 modules could be available in a PodCast format to provide flexibility
                                 for users.
                             •   Challenge of the Week – In order to meet the need of learners who
                                 wish to increase their practice of the tools they have reinforced in the
                                 eLearning modules, opportunities to practice in their communities
                                 will be provided. These will take the form of weekly challenges to try
                                 different tools and skills, as well as opportunities for increasing
                                 awareness of our selves in our life. This will include on-line
                                 discussions of the learning the participants achieved during practice.
                             •   Community Connection (Meetup/Profile) – To facilitate the
                                 maintenance of connections made at the Haven, the on-line
                                 community will provide a secure place to share email addresses and
                                 personal information, and facilitate contact within participant’s own
                                 home communities if they choose.
                             •   Forums – Providing an opportunity to enhance connection and create
                                 opportunities for dialogue on topics of interest, discussion forums will
                                 be created to share and reflect on experiences of poems, books, music,
                                 workshops and other topics of interest to participants.
                             •   Video and Live on-line Presentations – To provide an opportunity
                                 for participants to reconnect with the qualities and knowledge of the
                                 leaders, monthly 10- to 20-minute video presentations and live on-
                                 line conferences given by leaders of various Haven courses will be
                                 offered. These will be archived for viewing asynchronously,
                                 maximizing the use of this shared resource.
                             •   Extensions: In addition to the Come Alive content, it is anticipated
                                 that The Haven Institute may wish to develop similar on-line material
                                 to support their participants of other programs and courses. The on-
                                 line learning community site will be built to allow for easy expansion
                                 to include additional programs.


       Financial Implications
                         Revenue Generation
                         This project has the potential to generate a number of revenue streams for The
                         Haven Foundation. Listed below are a number of possibilities.
                         1. Participants from the Come Alive may join the on-line community
                            immediately after completion of the program.
                            •   If 50% of Come Alive participants register after completion for at
                                least one eight-week period

                                 ~20 participants × ~20 C.A. programs = ~400 participants/year
                                 If 50% of participants join = ~200 participants/year
                                 Given an 8-week period costs $80.
                                 Then: 200 × $80 = $16,000/year

                                 Participants, who have taken the Come Alive, or other Haven
                                 programs in the past, may join the on-line community.
                             •   If: 10% of contactable participants join for one eight-week period per
                                 year then:
                                 If in the last 5 years approximately 2000 participants have taken part
                                 in Come Alive (not including other programs).
                                 Then: 2000 participants × 10% = 200 participants
                                 Then: 200 participants at $80 = $16,000 for the first year
                         2. Participants who have joined the on-line community in the past may join
                            the on-line community for a longer period of time.
                            •   If: 10% of all users of the community join for at least one more 8-
                                week period in the year
                                Then: 400 participants/year × 10% = 40 participants/year
                                Then: 40 × $80 = $3,200/yr
                         3. The on-line community provides a forum for discussion of Haven
                            programs in a personal manner that may increase enrolment in these
                            programs.
                         4. The on-line community option may appeal to the 20- to 40-year-old group
                            and could increase enrolment of this group in Haven Programming.
                         5. Links to The Haven on-line store could increase revenue generated by
                            sales.
                         6. Registration for the on-line community will ideally be done on-line, with
                            appropriate electronic registration systems. The registrations for Haven
                            courses could also use this system, providing an on-line registration and
                            payment system. Revenue for funding this system would be generated
                            from the on-line community. A number of alternative approaches can be
                            considered to achieve the needed functionality.
                         Without considering the possible increases Haven Program enrolments or the
                         possibilities for increased sales, the estimated revenue per year would be
                         $32,500 for the first year, and $19,200/year after.
                         Given that the attached proposal is in the range of $50,000–60,000, it would
                         take approximately 2 to 3 years to recover the initial outlay.
                         This income could then be used to generate more on-line resources that
                         support Haven programming, or for other priorities.

       Conclusion
                         The analysis work carried out during the past few months has amply
                         demonstrated that substantial interest exists for The Haven to implement an
                         on-line aspect to their program. Interest was found in an on-line community
                         to allow program graduates to maintain a connection with the institute, its
                         leaders and program participants. Interest was also found to use on-line
                         means to allow participants to better integrate what they have learned in the
                         Come Alive into their work and lives after leaving the program. As well,
                         interest was expressed in being able to review workshop concepts and content
                         after completing the live session.
                         John McLeod has teamed up with TM NewMedia, a Victoria-based company
                         that has been assisting organizations with communication, education and
                         training challenges for more than 18 years. The following proposal presents a
                         clear path for the Institute to take together with our team to custom design
                         and build the infrastructure and content for the on-line community envisioned
                         here.

                         open source software products that have proven track records as platforms for
                         on-line communities. The sections of this proposal detail the requirements,
                         solution, and project plan for building this community.
                         A vibrant on-line learning community to support Haven program participants
                         in continuing to apply the beneficial outcomes of Come Alive and other
                         Haven programs in their daily lives will include a number of unique features.

       Challenges and Opportunities
                         The on-line Learning Community presents a number of specific challenges
                         and opportunities. We have outlined some of these below, and discussed
                         some of the mitigation and enhancement options that are available.

                         Challenges
                             •   Maintaining student engagement. In our experience, post-workshop
                                 engagement in on-line discussion typically follows an attention curve
                                 with engagement ramping up rapidly, peaking from 1 to 3 weeks after
                                 the session, and then dwindling steadily to peter out about 4 to 6
                                 months after the workshop date.
                                 We plan to extend the engagement period, and build a core of
                                 ongoing community members, through the use of the existing Haven
                                 publications featuring on-line community content. This will draw
                                 users into the site, where eLearning modules, Challenge of the Week,
                                 discussions and new feature presentations will further engage them,
                                 and encourage some to begin participating regularly in the
                                 community.
                             •   Limited staff time. Concerns over the impact of operating a vibrant
                                 ongoing community are a significant barrier for organizations that are
                                 already stretching staff over a wide range of tasks.
                                 While adding a new program area will involve ongoing staff
                                 commitment, the impact of this can be mitigated in several ways:
                                 designing workflows and the administration interface so there is
                                 minimal impact on staff schedules; creating content based on existing
                                 session note-taking, videos and other media; encouraging user-
                                 generated content through the discussion forums; and using alerts and
                                 email notification to inform staff when approvals of content are
                                 needed. These can all minimize the work involved in running an on-
                                 line community.
                                 In addition, we will hold training sessions for administrators and
                                 forum moderators will ensure that the system is being used efficiently
                                 and effectively.
                             •   Limited intern and volunteer skills. One additional way to free up
                                 staff time is to have supervised interns and/or community volunteers
                                 handle daily site moderation tasks. The issues that typically arise
                                 when using non-professional moderators are those of insufficient
                                 skill, in both on-line interpersonal skills and technical skills.
                                                        One way to address this skills shortage is to
                                                        consider offering an on-line Facilitation
                                                        workshop as a regular component of The
                                                        Haven’s offerings. This workshop would
                                                        include both on-line and in-person workshop

                                                         sessions, and would include an ‘on-line
                                                         internship’ where participants would engage
                                                         as moderators of The Haven Learning
                                                         Community for a set period of time after
                                                         completing the program. Periodic intakes to
                                                         the workshop would ensure a pool of trained
                                                         community site moderators are available.

                         Opportunities
                             •   Podcasts. A younger generation X/Y demographic will respond well
                                 to having the learning module content available as podcasts for on-
                                 line listening or download onto MP3 players.
                                 Engaging this group of participants on their own preferred media is
                                 key to maintaining their participation in The Haven learning
                                 community and to promoting ongoing participation in additional
                                 Haven programs as they advance through their lives and careers.
                             •   Reusing information products. Video presentations, podcasts, and
                                 eLearning modules all have potential to be revised and reused as
                                 DVD, CD-ROM, and on-line information products that address the
                                 needs of additional audiences. When repurposed skilfully, media
                                 assets like these become the core of an expanding pool of Haven
                                 information that can meet the needs of many different audiences.
                             •   Expanding Training Focus. As noted above under the Limited
                                 Intern and Volunteer Skills heading, the opportunity exists for the on-
                                 line community itself to become a key component of new Haven
                                 workshop offerings in the area of on-line community and facilitation.
